The average NPS score is operationally useless. It compresses three populations with completely different needs (and economic potential) into a single number. The real value of NPS is the segmentation it enables: detractors who need saving, passives who need converting, promoters who need expanding, and a fourth bracket most teams ignore - super-promoters who need an advocacy track.


The Four-Bracket NPS Segmentation

The classic NPS framework gives you three buckets. We recommend splitting promoters into two:

The reason for splitting the 9s from the 10s: the lifetime revenue gap between them is larger than the gap between 7s and 8s. Treating them identically wastes the highest-leverage bracket on your customer list.


The Per-Bracket Motion

Detractor Motion

Survey-day-plus-one outreach from a human, never automated. The script: acknowledge the score, ask for one specific thing that, if fixed, would change it. Document the answer in the CRM as a structured field, not free text. Aggregate the answers weekly and route the top three to product, support, or CS depending on the root cause. Passive Motion

Sampling and Cadence That Actually Work

Survey Cadence

Quarterly is the right cadence for B2B SaaS. Monthly produces fatigue and inflates response bias. Annual is too sparse to be operationally useful. Within the quarter, stagger sends so each cohort gets surveyed 90 days after their last response.

Who to Survey

Not the contract signer; the daily-active user. The signer's NPS reflects vendor-management sentiment, which is loosely coupled to renewal economics. The daily user's NPS reflects the product, which is what actually drives renewal. If you can only afford to survey one persona per account, survey the daily user.

Sample Size

You need at least 60 respondents per cohort per quarter to produce a stable bracket distribution. Below that, the bracket percentages bounce too much to drive operational decisions. If your account base is small, lengthen the cadence or pool cohorts.


Common Mistakes

Mistake 1 - Reporting the NPS Average to Leadership

Report bracket percentages instead. "Detractors fell from 19 percent to 14 percent this quarter" is actionable. "NPS rose from 32 to 41" tells you nothing about what changed or what to do.

Mistake 2 - Tying Comp to the Average

This produces gaming. CSMs and AEs start chasing 9s from people who would have been 7s and avoiding surveys to known-low accounts. If you must tie comp to NPS, tie it to detractor-bracket reduction, not the average.

Mistake 3 - Treating the Verbatim as a Side Note

The score is the bucket; the verbatim is the action. A detractor with a verbatim about a missing feature gets routed to product. A detractor with a verbatim about a CSM gets routed to CS leadership. A detractor with a verbatim about a billing issue gets routed to revenue ops. Treating the verbatim as colour costs you the operational value of the survey.

Stop 2 - Holding NPS Reviews Without Verbatim Reading

Bracket distribution is the headline. The verbatim is the action. Any NPS review that does not include reading the top 10 detractor verbatims out loud is an incomplete review.

Stop 3 - Treating Survey Fatigue as a Constant

Response rate is a function of survey design, length, channel, and incentive. Three months of intentional iteration usually lifts response rates from 12 percent to 25 percent plus, which transforms the operational reliability of the entire segmentation.

Q: Why split promoters into 9s and 10s?

The lifetime revenue gap between a 9 and a 10 is larger than the gap between a 7 and an 8. Splitting them lets you reserve the advocacy motion for the population that earns it.

Q: Should I survey signers or end users?

End users. Signer NPS is loosely coupled to renewal economics. Daily-user NPS is the tight predictor.

Q: What if my response rate is under 15 percent?

Bracket distributions become unstable. Shorten the survey, move it in-app, and incentivize with a small product credit. Aim for 25 percent plus.

Q: How fast does a detractor need a human response?
